How to choose a lead generation agency: 10 questions and a scorecard

Short answer

Ask who writes the messages, whether you can see every one, how they define a meeting, and to see a report from a campaign that failed. Walk away from pay-per-meeting deals with loose rules, hidden messages, AI tools sending at volume, and reports that only show wins. Use a scorecard to compare.

Key takeaways

  • 73% of B2B buyers avoid suppliers who send irrelevant outreach. A bad agency hurts your name, not just your budget.
  • Pay per meeting rewards any meeting, not the right meeting. Check the definition line by line.
  • You should see every message and every reply. No access is a red flag.
  • A good report shows what failed and what changed, not just the wins.

Why does the choice matter so much?

Because the agency writes to your market with your name on it.

Gartner found that 73% of B2B buyers actively avoid suppliers who send them irrelevant outreach (Walnut, on Gartner's B2B buyer survey). And buyers want less contact with sellers every year: 61% preferred a rep-free buying process in 2025, and 67% in 2026 (Digital Commerce 360, Gartner B2B buyer survey 2026).

So a careless agency does more than waste a quarter. It trains your buyers to ignore you.

What are the ten questions to ask?

  1. Who writes the first message, a person or a tool? And who checks it before it goes out?
  2. Can I see every message and every reply? Live access, not a monthly summary.
  3. How do you pick who to contact? Ask to see the filters and ten sample names.
  4. How do you define a qualified meeting? Role, company size, need, timing. Get it in writing.
  5. Which channels, and when do you move weight between them?
  6. How many people will you contact each week? Very high numbers usually mean low care.
  7. Who replies when a prospect answers, and how fast?
  8. What is in the fee, and what is extra? Data, tools, domains, inboxes.
  9. Show me a report from a campaign that did not work. What did you change?
  10. What happens to the data and the setup if we stop?

What are the red flags?

Pay per meeting with loose rules. Cleverly, B2B lead generation agency cost 2026 puts pay per meeting at $300 to $900 for mid-market. That model pays the agency for any meeting that lands on your calendar. So the pressure is to book anyone who says yes. If you choose it, the meeting definition has to be strict, and you need the right to reject bad ones.

No view of the messages. If they will not show you what goes out, assume you would not like it.

AI tools sending at volume. Phrasly, AI vs human cold email reply rates 2026 found AI-written cold email flagged as spam at 7.8%, against 2.9% for human-written. Thousands of AI emails a week can burn your domain and your name.

Reports that only show wins. Every campaign has a channel that underperforms, a list that misses, or a message that falls flat. An agency that never reports one is hiding it.

What does a good report look like?

Weekly, short, and honest. It should show:

  • People contacted, by channel and by segment.
  • Acceptance, reply and positive reply rates.
  • Meetings booked, meetings held, and no-shows.
  • The best and worst message of the week, word for word.
  • What did not work, and what changes next week.

Meetings held matters more than meetings booked. SalesHive, B2B meeting no-shows 2026 cites data from 6,414 meetings: about 81% show up when the meeting is the next day, 75% at two to four days out, and about 60% by day 14.

A report that shows only "meetings booked" can hide a lot of empty calendar slots.

How do you score an agency?

Give each line 0, 1 or 2 points. Under 12 out of 20, keep looking.

What does good look like in practice?

One small agency in Singapore needed its own pipeline. Hand-written copy for each audience and weekly reports meant the founder could change direction fast. It reached a 41.7% reply rate and 128 qualified leads.

That is what we aim for with every client. Every message is checked by a project manager before it goes out. You see it all. And the report tells you what did not work, not just what did.

Questions people ask

Should I pick an agency that charges per meeting?

Only with a strict written meeting definition and the right to reject bad meetings. Otherwise the incentive is to book anyone.

How many agencies should I talk to?

Three is enough. Use the same ten questions and the same scorecard for each.

How soon should I see results?

Replies in the first two to three weeks. A fair read on meetings in about 90 days.

Is a cheaper agency a bad sign?

Not always. Look at what the fee covers and how many people they contact. Very cheap and very high volume usually go together.
